Why your AI shots don't match — and how to grade them together
Put two generated clips next to each other and something is off: one is warmer, one is contrastier, and the cut between them announces itself. Here is why it happens and the order of operations that fixes it.
Every shot is good on its own. Put them in sequence and the video looks wrong — one is warmer, the next is flatter, a third has richer blacks, and every cut announces itself.
This is the most common reason AI-assisted video reads as AI-assisted, and it has almost nothing to do with the quality of the generator.
Why it happens
Footage from a real shoot matches because it shares physical constraints. Same camera, same lens, same sensor, same sun, same white balance — even a careless shoot produces shots that belong together.
Generated clips share none of that. Each generation is an independent event. There is no camera, no consistent light source, no white balance. The model produces something plausible for that prompt, and "plausible" covers an enormous range of colour temperatures and contrast curves.
So mismatch is the default state. Matching is something you impose afterwards — or, better, something you engineer at generation time.
Fix what you can before generating
Grading can rescue a lot, but it is much easier to not create the problem.
Use the same seed image across shots. The single biggest lever, and it is not a colour tool. If every shot animates from stills that share a look, the clips inherit that look. Generating your stills in one batch — ideally in one session with consistent prompt language — does more for consistency than any grade.
Keep the lighting words identical. If shot one says "golden hour, warm backlight", shot four should use those exact words, not "late afternoon sun". You are not writing prose; repeated vocabulary is a feature.
Stay on one model for one sequence. Different model families have different house looks. Mixing them inside a sequence adds a mismatch you then have to grade away, for no benefit.
Generate a reference frame first. Make one still you are happy with, then use it as the visual anchor — as a start frame where you can, and as the reference for image edits elsewhere.
Then grade, in this order
The order is the whole technique, and it is the same one colourists have used forever.
1. Balance each shot individually
Before any creative look, get the shots to agree. Working per clip with brightness, contrast, saturation and temperature, the goal is not beauty — it is neutrality. Roughly matching black levels, roughly matching white points, roughly matching warmth.
The useful trick: match to the weakest shot, not the best one. If four clips are neutral and one is stubbornly warm and flat, dragging the four toward the one is far less work and looks more coherent than dragging the one toward the four — and the alternative is one shot that never quite sits.
Work with the two clips cut together and jump between them repeatedly. Matching by memory, scrolling between distant points on a timeline, does not work; your eye adapts within a couple of seconds.
2. One look, on top of everything
Only once the shots agree, put a creative look over the sequence — a preset (B&W, Noir, Sepia, Vintage, Vivid, Muted) or a proper .cube 3D LUT if you have a house look.
The reason for this order is that a look applied to unbalanced shots preserves the imbalance. Every shot goes teal-and-orange, and the warm one is still the warm one. Balance is what makes a look land the same way on every clip.
3. Check on a bad screen
Grade on your monitor, then look at it on a phone at half brightness. That is where it will actually be watched, and gentle grades frequently vanish there while heavy ones become garish.
What grading cannot fix
Being clear about the limits saves an hour of trying.
Different apparent lens. A shot that feels wide-angle next to one that feels like an 85mm portrait will not be reconciled by colour. Regenerate one.
Different subject. If the character's jacket is a different blue in two shots, that is a generation problem — grading the whole frame to fix a jacket wrecks everything else. Fix it at the source image.
Genuinely blown highlights. Detail that clipped to white is gone; lifting it produces grey mush.
Mismatched grain and sharpness. Colour is one axis. A soft clip next to a crisp one still reads as two clips — that one is an upscaling or a re-roll decision.
The practical version
- Generate stills together, in one session, with repeated vocabulary.
- Animate from those stills, staying on one model per sequence.
- Cut the sequence first. Grade only the shots that survive the edit.
- Balance per clip, matching toward the most stubborn shot.
- One look over the top.
- Check it on a phone.
Steps 1 and 2 remove most of the problem. Steps 4 and 5 remove the rest — and because the preview uses the same maths as the export, what you balance is what you ship.
